AI Problem or SEO Problem? A 5-Minute Diagnosis

Small businesses keep buying AI to fix what is actually a visibility problem. Five questions that tell you which one you have — and the order to fix them in.

A cleaning company owner called us about AI. She wanted a chatbot, maybe one of those AI receptionists — her competitor had one, and she felt behind.

I asked one question: "How many inquiries did your website generate last month?"

Long pause. "Maybe two?"

She didn't need an AI receptionist. She needed a website Google could find. An AI agent answering two inquiries a month is a subscription with nothing to do — and this exact confusion is costing small businesses a fortune right now, because AI is what's being advertised to them and visibility is what they're missing.

Here's the five-minute diagnosis.

The five questions

1. Google your service + your city — in an incognito window. Are you anywhere on page one, map pack included? Not your business name — your service. "Pressure washing Columbus MS." "Bookkeeper near me." If you're invisible, that's an SEO problem. No downstream tool fixes zero traffic.

2. How many inquiries came through your website last month? Under ten a month means the pipe is dry. AI multiplies what enters the pipe; it can't fill it. Fewer than ten, SEO problem.

3. Of the inquiries you DO get, how many go unanswered or wait hours? Missed calls, next-morning replies to web forms, DMs read on Sunday. If real demand is leaking out of slow response, that's an AI problem — and honestly the fun kind, because it fixes fast.

4. When did you last get a Google review? Steady jobs but a stale review profile means the demand exists and the reputation loop is broken — AI problem. A review request should fire automatically after every job, with a reply posted to every review.

5. Is your calendar full from repeat and referral, while your website does nothing? Trick question — this one's both, and it's the most dangerous quadrant. The business feels healthy, but it's running entirely on relationship capital. The day referrals slow down, there's no search presence to catch you. Fix SEO now, while you don't desperately need it.

Why the order matters so much

SEO compounds; tools don't. A page that ranks keeps producing for years after the work is done. An AI subscription produces exactly nothing the day there are no leads to work.

That's why "SEO first, AI second" isn't a slogan — it's arithmetic:

  • SEO without AI: leads arrive, and a human (you, on a ladder, at 2 p.m.) tries to answer them. Some leak. Still profitable.
  • AI without SEO: nothing arrives, perfectly handled. A monthly fee with great uptime.
  • SEO, then AI: leads arrive and none of them leak. The rankings fill the funnel, the machines work it, the reviews the machines collect push the rankings higher. It's a loop, and it only spins in one direction.

What to actually do
